Cost level compares each niche with the real source average: e-commerce vs the $19.40 median cost per sale for Retail & E-commerce (Two Minute Reports, 2025); services and bookings vs the $66.69 all-industry average cost per lead (LocaliQ, 2026). Cheap = more than 20% below that average, Expensive = more than 20% above, Average = within ±20%.

Break-even ROAS = 1 ÷ margin

40% margin → 2.5x. Below it every sale loses money.

Min order value = cost per sale ÷ margin

$20 per sale at 40% margin → orders must be at least $50.

Min lead value = cost per lead ÷ margin

$60 per lead at 40% margin → each lead must bring at least $150.

Sources: local-lead CPC, CVR and cost per lead from LocaliQ search advertising benchmarks 2026 (US Google Ads search). E-commerce CPC and conversion rate from Two Minute Reports Google Ads benchmarks (medians, Jan–Dec 2025, all campaign types; conversions may include more than purchases, so real purchase ROAS is usually lower). Each niche uses its parent category's average. Check real CPCs in Keyword Planner before quoting a client.
